Guimarães, the cradle city, turned into a game: an architecturally accurate 3D replica of the historic centre (UNESCO) and Penha that runs in the browser and sends players out into the real streets. Built with spec-driven development; won 3rd place at Hack4Guimarães 2035.

Hack4Guimarães 2035, the hackathon of the Guimarães Economy Month, challenged teams to bring the city, its heritage and its municipal services closer to people. We entered in the "Falar com a Câmara sem burocracia" (talk to the City Hall without bureaucracy) category.

𝗧𝗮𝘀𝗸

Turn Guimarães into a game that starts on the phone and ends in the real city: discover digitally, explore physically, get rewarded, come back. No app install, and faithful enough to the city that locals recognise their own street.

Built it with spec-driven development: every change started as a written spec with an exit criterion that had to be shown (screenshot, test or demo) before it counted as done. Architecture decisions went into ADRs, accuracy was checked against a written spec, Street View and survey data, and AI agents implemented against the specs.

Rebuilt the Centro Histórico and Penha from OpenStreetMap footprints, DGT LiDAR terrain and building heights, and the municipality’s orthophotos and tree survey.

Modelled every landmark ourselves in Blender, each with a single-draw-call twin for phones.

Rendered with three.js WebGPU (TSL) and a WebGL2 fallback, with an adaptive quality ladder that keeps phones within 150 draw calls.

Added walk-in interiors for venues and public buildings, the Paço dos Duques included, plus third-person, first-person and map-travel movement.

Designed the next layer: missions tied to real places, tokens earned by visiting (never bought) that local businesses can honour, and two AI characters — the Mayor answering questions about municipal services from the official documentation (RAG) with the source on screen and the route drawn on the 3D map, and D. Afonso Henriques telling the city’s history.
